Why coffee retention works differently
Coffee is one of the few products with a freshness clock and a usage clock running at the same time. Beans peak in the weeks after roasting, and the bag empties at a speed set by how many cups the house drinks. Most coffee subscriptions ship every 2 or 4 weeks by default, which suits almost nobody exactly.
Too slow and they buy supermarket coffee to fill the gap, which is how a habit breaks. Too fast and bags pile up and go stale. Across the subscription brands we run on Loop, "I have enough or too much product" is already the number 1 cancel reason, at about 23% of cancel attempts in the last 90 days (20,000+ cancel-flow events). Coffee has every reason to follow the same pattern.
The other difference is taste. A customer who doesn't like this month's roast needs a way to change the coffee before they change the brand.
Roast date and freshness timing
The roast date is the best piece of content a coffee brand owns. Use it.
- Roasted and shipped emails. Tell the subscriber the day their coffee was roasted and the day it ships. It proves the freshness promise.
- Rest and peak window. Most beans taste best after a few days of rest and within the first few weeks after roasting. Espresso roasts often need longer. Send a "ready to brew" note when the bag reaches its window, using your own roaster's guidance.
- Storage help. Sealed, cool and out of the fridge stops the "it tasted flat by week 3" complaint.
- Roast-to-door timing in the shipping flow. If roasting happens on fixed days, the upcoming order email should go out before the roast, so a skip or swap lands in time.
Reorder timing by bag size and cups per day
Set reorder timing from how many cups the bag makes and how many cups the customer drinks a day. At about 15 to 18g of coffee per cup, a 250g bag makes roughly 15 cups, a 340g (12oz) bag roughly 20, and a 1kg bag roughly 60.
| Bag size | Cups per day | Days of supply | Reorder email on day |
|---|---|---|---|
| 250g | 1 | about 15 | 8 to 10 |
| 340g (12oz) | 1 | about 20 | 12 to 14 |
| 340g (12oz) | 2 | about 10 | 5 to 6 |
| 1kg | 2 | about 30 | 22 to 24 |
| 1kg | 4 (2 drinkers) | about 15 | 8 to 10 |
Coffee runs out fast, so the reminder goes 4 to 7 days before the last cup. We ask for cups per day and number of drinkers in the welcome pop-up or a short quiz, save them as Klaviyo profile properties and use them to suggest the right frequency at checkout. For one-time buyers, the same numbers time the replenishment flow from the last order date.
Grind and brew method data
Grind is the coffee version of shoe size. Ask once, save it and use it everywhere.
- Grind preference (whole bean, espresso, filter, French press, moka pot) as a profile property, so every email shows the right product and every reorder link adds the right grind.
- Brew method shapes the content. A French press customer gets ratio and steep time tips. An espresso customer gets dial-in help. A pod or instant customer gets something else again.
- Grind changes in the portal. Customers change kit, so let them update grind in the Loop or Appstle portal without writing to support.
Skip and pause before cancel
Most coffee cancels are timing problems: travel, a holiday, a full cupboard, a new office coffee machine. The cancel flow should treat them that way.
- Too much coffee. Skip the next order or move to a slower frequency.
- Going away. Pause for 2 to 6 weeks with a set restart date.
- Didn't like the roast. Swap to another roast or the brand's most-reordered blend.
- Too expensive. A bigger bag at a lower price per cup, or a longer gap between orders. One clear discount only after that.
About 1 in 5 people who start canceling give no reason at all, so we count saves per reason rather than as one overall rate.
Flavour rotation, limited roasts and gifting
Rotation is why a lot of people subscribe to coffee, and it's the strongest campaign calendar a brand can have.
- Limited and single-origin drops go to subscribers first, with a one-click add-on to their next box.
- Roast rotation subscribers get a "what's in this month's bag" email with origin, tasting notes and the brew method that suits it.
- Gifting peaks in November and December, plus Father's Day. Gift subscriptions need their own flow: a note to the giver, a welcome to the recipient and a conversion offer before the gift runs out.
Equipment cross-sell and office orders
A grinder, scale, kettle or brewer sells best in the first 30 days, when the customer is still building their setup. After that, filters and cleaning tablets are their own small replenishment flow.
Office and B2B orders use larger bags, fixed schedules and invoices. We tag them in Klaviyo, keep them out of consumer discount campaigns and give them their own reorder reminder.

What to ask a coffee email agency
- How do you set reorder timing? The answer should involve bag size and cups per day, not a single 30-day default.
- What does your cancel flow offer before a discount? Skip, pause and roast swap should come first.
- How do you use the roast date in emails? If they don't, freshness is going unsold.
- How do you collect grind and brew method, and where is it stored? It should live in Klaviyo and the subscription portal.
- Which subscription apps have you run, with numbers? Ask for cancel save rates you can read on a case study.
- How fast is the first flow live? Ours is live in 72 hours.
